Build a scorecard for your business
Start with criteria that can actually change the decision: category acceptance, accurate catalog coverage, net contribution, settlement conditions, fulfillment evidence and integration maintenance. Assign importance before testing so a visually attractive dashboard does not dominate the decision afterward.
For each criterion, record both the answer and its source. Use the current agreement or written account-specific response for commercial terms. Use observed reconciled records for pilot results. Leave unknown values blank rather than giving them an arbitrary positive score.
Make the pilot comparable
Test equivalent product variants and realistic inventory availability. Avoid attributing a difference to the marketplace when one pilot used discounted stock or different activation regions. Record customer incidents and staff time as well as sales.
For a business with limited cash, a slower settlement scenario may matter more than a small difference in nominal commission. For a business with shared stock, reliable synchronization may be the critical constraint. Explain your priorities explicitly.
